Budget vs Actual Variance: How to Calculate and Explain It
A budget is a plan. Budget vs actual analysis tells you where reality differed from the plan, why, and what to do about it.
Variance in one line
- For revenue: variance = actual − budget. Positive is favourable.
- For costs: variance = budget − actual. Positive (you spent less) is favourable.
Variance % = variance ÷ budget.
Month or year-to-date?
Look at both, but decide on year-to-date (YTD). A single month can be off because an invoice slipped into the next month; YTD smooths that out. If YTD keeps getting worse three months in a row, that's a real problem.
Don't explain everything
A report with 120 variances gets ignored. Set two thresholds and only explain lines that cross both, for example more than 10% and more than ₹10,000. That keeps attention on what matters.
A worked example
Travel and conveyance budget is ₹60,000 a month. Actuals for April to October total ₹4.96 lakh against a YTD budget of ₹4.2 lakh. Variance is −₹76,000, or −18%. It crosses both thresholds, so it's flagged "Adverse: explain".
A good explanation:
> "Two extra customer visits to Chennai for the new contract (₹42,000). Remaining overspend from higher cab rates. Next quarter: book trains instead of flights for trips under 600 km."
How to write explanations
Each one should cover:
1. What happened: the specific reason, not "higher costs"
2. Is it one-time or ongoing?
3. What we'll do: an action with an owner, or "no action, timing difference"
Common causes of variance
- Timing: spend happened in a different month than planned
- Volume: more or fewer units sold or produced
- Price: costs per unit changed (raw material, fuel, salaries)
- One-offs: repairs, legal fees, a big customer order
- Budget errors: the budget itself was unrealistic
Run a 45-minute monthly review
Finance shares the report three days before; each department head comes with explanations for their flagged lines. Close with any changes to the year's forecast.
Our Budget vs Actual Variance Report builds the actual sheet from your budget lines, works out month and YTD variance the right way for revenue and cost, and flags only the lines that cross your thresholds.
