How to Build a Training Matrix for Your Team
A training matrix (also called a skills matrix) is a grid of people and skills that shows who can do what. It's one of the simplest and most useful tools for any team manager.
Step 1: Choose 6 to 10 skills that matter
Pick skills that affect safety, quality, customers or output. For a small factory: safety induction, machine operation, quality checks, 5S, first aid, fire safety. For an office: Excel, CRM entry, customer handling, reporting, leadership. Fewer, sharper skills beat a 40-column sheet.
Step 2: Use a simple scale
- 0: no knowledge
- 1: aware, has seen it done
- 2: can do it with help
- 3: can do it alone, to standard
- 4: can teach others
Supervisors can rate this in minutes, and the levels mean the same thing across departments.
Step 3: Set the required level for each skill
Not everyone needs level 4. Safety induction might need 3 for everyone; first aid might need 2; leadership 1. Write the required level once, at the top of each skill column.
Step 4: Read the gaps two ways
- By skill: if 6 of 10 operators are below the required level in quality checks, that's a group training priority.
- By person: someone with gaps in five skills needs a personal plan and a buddy.
- Single points of failure: if only one person is level 3 or 4 in a critical skill, you're one leave away from a problem.
Step 5: Plan and record training
For each gap: what training, who trains, when, and the cost. Mark it done with the date, then re-rate the person after a few weeks of practice. In-house training by a level-4 colleague is often the fastest and cheapest.
For ISO and customer audits
ISO 9001 asks companies to determine competence, provide training and keep evidence. A matrix, a training plan with dates and trainer names, and updated ratings are exactly that evidence.
Keep it alive
Review the matrix every quarter in a short meeting with supervisors. Add new joiners on day one and plan their induction from the gaps.
Our Employee Training Matrix & Skill Gap Tracker works out gaps by person and skill, shows who's ready, and tracks the training plan with status and cost.
